A carbon market organisation with over 200 employees needed a consistent way to measure marketing performance across Salesforce CRM and Account Engagement. By creating a unified reporting and attribution framework, the business gained trusted KPIs, cross-team visibility and a scalable foundation for marketing-to-revenue reporting.

Challenge

The organisation had the data. It did not have a shared understanding of what the data meant.

Marketing and sales teams relied on information stored across Salesforce CRM and Account Engagement, yet reporting remained fragmented. Teams could not consistently answer fundamental questions about campaign effectiveness, audience engagement, pipeline contribution or marketing's influence on revenue.

Several CRM Analytics Studio dashboards already existed, but they had evolved independently. KPI definitions varied between reports, date filtering worked differently across dashboards and audience segmentation lacked consistency. The same performance question could produce different answers depending on which dashboard someone opened.

The architecture created another challenge. Attribution depended on disconnected reporting logic rather than a standardised model. As data changed over time, confidence in campaign influence reporting became harder to maintain across stakeholders.

Solution

The objective was to create a reporting framework that everyone could trust, from campaign managers to revenue stakeholders.

  1. Unified Analytics Layer
Data from Account Engagement and Salesforce CRM was consolidated into a single reporting model. Engagement activity, campaigns, leads, contacts, accounts and opportunities became part of one connected reporting structure. This created end-to-end visibility from engagement through qualification to pipeline outcomes.
  1. Standardised KPI Definitions and Controls
Common reporting rules were introduced across dashboards. Date filtering, audience segmentation, target audience groupings and KPI calculations followed the same logic regardless of the report being viewed. Teams could finally compare performance using a shared framework.
  1. Operationally Focused Dashboard Design
Existing dashboards were completed and expanded around real reporting needs. Lifecycle metrics, engagement reporting, campaign influence, inbound MQL performance, pipeline analysis and webinar reporting were brought together under one analytics environment.
  1. Custom Multi-Touch Attribution Model
A production-ready U-shaped attribution model allocated influence across the customer journey using a 40% / 20% / 40% structure. The model excluded post-close interactions and recalculated influence from the ground up for each opportunity, ensuring consistent outputs even as records changed over time.
  1. Scalable Attribution Architecture
The framework was built using Apex automation, scheduled recalculation, event-driven updates and operational safeguards such as duplicate-run protection and logging. The goal was accuracy at scale, not just dashboard delivery.

The team deliberately focused on governance and consistency before expanding reporting complexity. Reliable attribution depends less on visualisation and more on shared definitions and repeatable logic.

Results

The biggest change was confidence. Teams stopped questioning whether reports were using the same logic and started using data to guide decisions. Performance conversations became faster because everyone worked from the same definitions and attribution framework. Pipeline contribution, campaign impact and engagement trends became easier to understand and explain across departments.

The dashboards stopped competing with each other. The organisation gained one version of the truth.

Before the project, reporting depended on multiple dashboard variations, different KPI interpretations and inconsistent attribution logic. Teams spent time validating outputs before they could discuss performance.

The unified reporting framework changed that dynamic. CRM Analytics Studio became a shared destination for marketing, sales and leadership reporting, creating visibility across engagement, qualification, campaign influence and pipeline performance.

Marketing gained the ability to evaluate campaign ROI, audience engagement and lead quality using consistent definitions. Segmentation and filtering controls provided flexibility without sacrificing trust in the underlying data.

Sales teams gained clearer visibility into marketing influence across opportunities. Because attribution recalculated consistently as data evolved, stakeholders could trust that reported influence remained aligned with current records.

A unified CRM Analytics Studio framework replaced fragmented reporting with trusted attribution, shared KPIs and consistent visibility from engagement to pipeline outcomes.

Expert Take

Most attribution projects fail long before anyone builds a dashboard. The real problem is usually disagreement about definitions. Once sales and marketing calculate success differently, every report becomes a debate instead of a decision-making tool.
